Best Selling Author of Corporate Turnaround:
Nursing a sick company back to health
Date: Thursday,
February 28, 2008
Dear Friend
Are you
currently facing some difficult challenges and
adverse changes in your business? And is this
making you stressed out, losing confidence and
appetite as well as sleepless nights in managing
your organization? You need help. And you are
thinking to yourself, there must be a better
way? You tell yourself, “Things just have to
improve!” But HOW?
Well, if you are in this situation and looking
for answers. This may be the most important
letter you will ever read.
You may or may not have heard of me. But I have
been labeled the “Turnaround
Expert and CEO of Asia” by the media,
mainly due to my expertise in this area. I have
run many ailing businesses and turning them
around successfully into the black, many as
quickly as within a year. In fact one company
was running
USD -623,483 before I took over, and
within 11 months it not only recovered but made
well over
USD452,349 in profits with the sales
revenue increasing by 52%. That is more than a
million dollars that I help this company make.
Wouldn't you like this result in your business?
In another longer engagement (which I was sought
after for 9 months as they were not able to find
a suitable CEO to help transform the company),
the company's profits grew annually by
15-17%
for the 7 years when I was at its helm. This led
me to conclude that my strategies can help you
sustain your business growth in the long term.

Let’s face
it. In this competitive global market, change
management has become an integral part of daily
corporate lives. Constant transformation and
when needed, the application of turnaround
strategies are crucial in keeping your company
in check and alive.
Before I continue... Let me share the 3-Step
turnaround plan I use just to give you a glimpse
of my strategy:
Step 1: Surgery
Improve your cash flow by restructuring the
organization and putting a stop to the
unnecessary expenses.
Step 2:
Resuscitation
Inject new business income streams and boost
existing sales to increase your profits.
Step 3: Nursing
Strengthen your corporate culture and team to
build a strong and healthy corporate immune
system to sustain long-term growth.
There you go. These are the 3 steps that I have
successfully applied in my multiple engagements.
You may be thinking, "Hey I know this". But do
You really understand and more importantly
ARE YOU
APPLYING THEM CORRECTLY?
Did you know? "The turnaround plan should be
holistic and based on addressing both strategic
and operational issues in the short and long
term". Such plan should seek not only to cut
costs but to grow revenues and change the
corporate culture in order to manage the
vagaries of the marketplace. As a CEO you need
to balance and manage this well. And many times,
there are outside help available to make you do
your job better.
To help you more... I have added a couple of
diagrams used to turn around many businesses.

More of What Industry
Leaders Have to Say...
"Dr Teng combines his own personal experiences
with the wisdom of Asian philosophy, which makes
this a unique book."
- Professor Jadish N. Sheth,
Charles H. Kellstadt Professor of Marketing,

"Corporate Turnaround provides clearly the
steps needed to turnaround a
firm’s performance in the challenging Asian
environment, where numerous pitfalls await the
uninitiated. A must reading for those interested
in Asian business."

Using
East-West Medical Principles Help Companies
Strengthen Their Financial Health
You may
not be aware. There is actually a close
linkage between the human physical
health and the corporate fiscal health.
Imagine this for a moment. When you fall
sick, like a bad infection, you seek
consultation from a Medical Doctor. The
doctor will prescribe the right kind of
medicine and treatment. Perhaps add some
antibiotics if the infection is bad to
get you on your feet in 5 or 7 days.
Similarly if your company has a
“disease”, you will seek advice from a
Turnaround Doctor. Preferably someone
who has real-life corporate turnaround
experience as well as the academic
credentials to give you the best advice
at the most critical time of your
business. Any small mistake at this
point may just cost your business to
file for chapter...
Diagram 1: Complete Corporate Turnaround
Plan

The starting process (shown in diagram 1) of
identifying the various viruses namely,
competitive forces, incompetent management,
change in consumer behaviour, economic
recession, etc, that can attack a company. Then
the proper treatment is administered through the
execution of the three phases mentioned above to
eliminate the various viruses.
To further
elaborate.
As I help companies improve their bottom line
and generate new streams of revenue, I realized
that there are strong parallels between the
Western and Eastern medical treatments for the
different stages of ailments or the different
corporate turnaround and transformation phases.
Western medicine is concerned with the disease,
and Traditional Chinese Medicine (TCM) focuses
on the state of health of the whole body.
Western style medical treatment is especially
effective for cases of acute illness and trauma.
Phase 1 (Surgery) and 2 (Resuscitation) of the
corporate turnaround and transformation fall
into these categories as they often involve
life-and-death cases. Decisive, right dosages
and timely administration of life-saving drugs
and therapies can often minimize damage and
expedite the recovery process. The emphasis is
on a step-by-step and systematic methodology,
especially for critical surgical process as
there is timing constraint.
Similar to the use of drugs which are chemical
in nature and can create negative side effects,
there are negative side effects in the use of
some Phase 1 (Surgery) processes such as in the
case of a downsizing exercise (is like
amputation) which can create staff morale
problems.
Diagram 2: Parallels between Corporate
Turnaround Phases and
Western-Eastern Medical Treatments
On
the other hand, the strength of the Oriental
medicine lies in the treatment of chronic
diseases, manifested largely as attacks on the
corporate culture and immune system. The best
way to fight diseases is to have a strong immune
system. To improve and strengthen the system,
spontaneous cure and internal long-term balance
are considered more important than fast and
short-term measures. The efficacious effect of
Phase 3 (Nursing) is the powerful driving force
towards reinstatement of good health and optimal
total body condition.
Both the hard and “brain” issues (cash flow
improvement, revenue growth etc) addressed in
Phase 1 (Surgery) and 2 (Resuscitation) as well
as the soft and “heart” issues (staff morale,
corporate culture etc) in Phase 3 (Nursing) are
required for holistic corporate turnaround and
transformation.
Diagram 2 illustrates the salient issues in the
implementation of the three phases. The right
strategy lies in integrative management – best
of Eastern and Western practices. |

“Having served as a CEO of several
troubled companies, Dr Teng had
demonstrated his corporate turnaround
skills by successfully rescuing them out
of near financial stability and robust
growth again. His unique approach of
using medical analogies to drive home
the concepts and methods of effective
corporate turnaround presents businesses
with turnaround solutions that are easy
to grasp.” |

turnaround CEOs, Dr Michael Teng,
Corporate Turnaround is aimed at
companies experiencing a slump in
business and facing no prospect of
improvement in the foreseeable future.”
|
Smart Investor, December 2002
“With a liberal helping of Sun Tzu and
nods to Confucius and the Bible,
Corporate Turnaround offers plenty of
the author’s own insights, not to
mention pertinent examples drawn from
the experiences of well-known companies
that have managed to swim rather than
sink.” |
Productivity Digest, May 2003
“Dr Teng shared his thoughts on
Corporate Turnaround with some 120 chief
executive officers (CEOs) and senior
executives at a CEO Breakfast Talk.”

“Overall, the book reads well with the
help of many tables and illustrations.
The currency and variety of the case
studies provide another reading
pleasure.” |

"Dr. Teng’s book is very
useful, beneficial and a great panacea for many
sick and weak manufacturing companies in
Singapore and the world. The turnaround
techniques are systematically presented,
thought-provoking and inspiring. An excellent
reference guide for businessmen, executives,
professionals and people who are interested to
improve their company’s
performance."

Yet, you must be thinking how do all these
apply to me?…
Myth
1: “We have seen this before. This is a
little hiccup in the economy and our business is
seasonal. Nothing has gone wrong.”
Let me be blunt here. ARE YOU IN
DENIAL?
Management of troubled companies often goes into
a state of self-denial. Akin to getting cancer,
some patients previously adopted the attitude:
“This will not happen to me.” But when it does
happen, are you prepared to hear this from the
doctor? “Sorry, we Cannot Help You.” It is a
myth that companies are not vulnerable to
sickness. Such denial is insidious, resulting in
delays in the necessary remedial actions during
the early stage of under-performance and by the
time the companies’ woes are publicly known,
they are already often funeral cases.
The quicker you realised this pain, the faster
the proper treatment can be administered. The
key to successful turnaround is early
intervention and diagnosis. How to engender a
corporate culture and management team that are
sensitive to changes in the marketplace so that
early action can be taken? Many companies have
annual medical examinations and health
screenings for their employees but are negligent
when it comes to their own regular check-ups.
What then are the early warning signs of a sick
company?
Myth 2: “Our creditors and
banks are chasing for payments, we have a credit
squeeze and firing of our staff must continue
till cash flow improves.”
A doctor once said, "The surgery was good but
the patient died". Yes, troubled companies need
to cut cost to the bones without injuring the
muscles and the vital organs. However, it is a
myth that the primary role of a turnaround
manager is merely to be ruthless and fire people
in order to reduce overheads. Downsizing is like
amputation which has negative side effects and
can further worsen the staff morale. Why should
the good staff remain in a sinking ship if the
company continues to downsize? Yet, downsizing
is inevitable at times to survive, how then do
you carry out a downsizing exercise without
causing the haemorrhage of good staff?
Myth 3: “China, India and
SE Asia are high-growth markets and they appear
a safe bet for us to expand and invest the
business there.”
You may be the lucky one as your company is not
in the critical life-and-death situation but
merely seeking market expansion. Also, many
companies in the West face intense competition
and shrinking domestic market and surmise that a
way to turn around their fortunes is to venture
into high growth regions in Asia. It is a myth
that it is a safe route to success by doing
business in Asia. Though the business
opportunities are great, there are many pitfalls
and differences in business practices that these
companies ought to be mindful about in venturing
into high-growth Asia. What are these pitfalls
and differences in business practices in Asia?
Do any of the above questions sound familiar to
you? If they do, my strategies will help you.
So What's the Difference in Your Plan and Techniques From Other
Transformation Experts? What Sets You Apart From
the Rest?
These are fair questions. And you ought to be
skeptical when searching for a good turnaround
advice.
I have more than 27 years of corporate
experience in the Asia Pacific region with 17
years holding the Chief Executive Officer
positions in multi-national, local and publicly
listed companies. Several prestigious
professional institutions have recognized my
practical and academic background and awarded me
the “Fellows” membership status. I had led in
the turnaround of many troubled organizations.
Some brought back from near bankruptcies to
life. You will understand how this feel if you
have been in this situation.
Due to my background in running a pharmaceutical
company, I use medical analogies to explain
complex concepts and methods so that they are
easily understood and applied by the general
readers. In a crisis situation and if you do
not have prior hands-on turnaround experience,
you do not have time to seek help from the
experts or read a turnaround manual. My medical
analogies will help you intuitively to take the
right decisions as we understand the workings of
our physical body. This is because there is a
strong parallel between physical and fiscal
health.
When I wrote my first book, it became an instant
best-selling business book. Read the
testimonials on it. From there, I can see that
there is a market and need for good information
on corporate transformation. And although it
took me a while to write the two books, I am
glad I did. My books and practical experience
appeal to both serious turnaround managers as
well as the general public because the
turnaround techniques are culled from the best
management practices from the West and East as
well as personal hands-on experience.
So how much will this cost me? I can easily charge USD5000 for this
system since the strategies alone can help you
generate above USD100,000 in profit if you just
apply them.

A USD57 Value.
Is downsizing the answer to solving your
corporate woes? Ever wondered why your company
is not growing? Or why companies fall sick,
recover and subsequently succumb to the same
ailments?
If these questions sound familiar, chances are
your company is in a slump and it does not seem
like the situation will improve any time soon.
Like many companies, yours has fallen sick due
to corporate viruses such as global economic
slowdowns, the rapid changes of globalization,
terror attacks and incompetent management.
However, even dying companies can attain
holistic and long-term recovery by applying the
new breakthrough prescription of surgery,
resuscitation and nursing. This ground-breaking
book expounds concepts which are at the leading
edge of turnaround management. I have included
Powerpoint slides for your quick reference and

101 Principles in Turnaround and Transformation
(200 pages book in English). Valued at USD57.
There are workable, preventive, diagnostic
and therapeutic steps to treat sick companies,
and to restore as well as maintain their well
being. Doctors generally only treat the disease
and do not treat wellness. Similar to handling
of a person’s health, a company needs to monitor
the five stages to sustain long-term health and
wellness, namely, prevention, early diagnosis,
proper treatment, recovery or rehabilitation and
strengthening or health-boosting. Corporate
Wellness is not another textbook or trade book
for corporate turnaround and transformation. It
provides a quick understanding of how real-world
business turnarounds and transformations are
successfully implemented using simple and yet
succinct 101 principles.
